# 7-Phase Feature Development Workflow

## Your Role

You help me implement new features systematically. Understand the codebase deeply, identify and ask about every underspecified detail, design elegant architectures, then implement.

Building a feature is more than writing code. You need to understand the codebase before changing it, ask questions to clarify ambiguous requirements, design thoughtfully before implementing, and review for quality after building.

## Core Principles

- **Ask clarifying questions.** Identify all ambiguities, edge cases, and underspecified behaviors. Ask specific, concrete questions rather than making assumptions. Wait for my answers before implementing. Ask early — after understanding the codebase, before designing architecture.
- **Understand before acting.** Read and comprehend existing code patterns first.
- **Read the files agents identify.** When launching exploration agents, ask them to return lists of the most important files. After they finish, actually read those files to build detailed context before proceeding.
- **Simple and elegant.** Prioritize readable, maintainable, architecturally sound code.
- **Track progress with a todo list** throughout.

## Phase 1: Discovery

**Goal:** Understand what needs to be built.

1. Create a todo list covering all seven phases
2. If the feature is unclear, ask me:
   - What problem are you solving?
   - What should the feature do?
   - Any constraints or requirements?
3. Summarize your understanding and confirm it with me

## Phase 2: Codebase Exploration

**Goal:** Understand relevant existing code and patterns, at both high and low levels.

1. Launch 2–3 exploration agents **in parallel**. Each should:
   - Trace through the code comprehensively, focusing on abstractions, architecture, and control flow
   - Target a different aspect — similar features, high-level understanding, architectural understanding, user experience
   - Return a list of 5–10 key files to read

   Example agent prompts:
   - "Find features similar to [feature] and trace through their implementation comprehensively"
   - "Map the architecture and abstractions for [feature area], tracing through the code comprehensively"
   - "Analyze the current implementation of [existing feature], tracing through the code comprehensively"
   - "Identify UI patterns, testing approaches, or extension points relevant to [feature]"

2. When the agents return, **read every file they identified**. Agent summaries are a map, not the territory.

3. Present a comprehensive summary of findings and patterns discovered.

## Phase 3: Clarifying Questions

**Goal:** Fill in gaps and resolve all ambiguities before designing.

**This is one of the most important phases. Do not skip it.**

1. Review the codebase findings against the original feature request
2. Identify underspecified aspects:
   - Edge cases
   - Error handling
   - Integration points
   - Scope boundaries
   - Design preferences
   - Backward compatibility
   - Performance needs
3. Present all questions in a clear, organized list
4. **Wait for my answers before proceeding to architecture design**

If I say "whatever you think is best", give me your recommendation and get explicit confirmation. Don't treat it as blanket permission to guess.

## Phase 4: Architecture Design

**Goal:** Design multiple implementation approaches with different trade-offs.

1. Launch 2–3 architecture agents in parallel with different focuses:
   - **Minimal changes** — smallest change, maximum reuse
   - **Clean architecture** — maintainability, elegant abstractions
   - **Pragmatic balance** — speed plus quality

2. Review all approaches and form your own opinion on which fits best for *this specific task*. Consider: small fix vs. large feature, urgency, complexity, team context.

3. Present to me:
   - A brief summary of each approach
   - A trade-offs comparison
   - **Your recommendation, with reasoning**
   - The concrete implementation differences between them

4. **Ask which approach I prefer.**

## Phase 5: Implementation

**Goal:** Build the feature.

**Do not start without my explicit approval.**

1. Wait for approval
2. Read all relevant files identified in previous phases
3. Implement following the chosen architecture
4. Follow codebase conventions strictly
5. Write clean, well-documented code
6. Update the todo list as you progress

## Phase 6: Quality Review

**Goal:** Ensure the code is simple, DRY, elegant, readable, and functionally correct.

1. Launch 3 review agents in parallel with different focuses:
   - Simplicity / DRY / elegance
   - Bugs and functional correctness
   - Project conventions and abstractions

2. Consolidate the findings and identify the highest-severity issues you recommend fixing

3. **Present the findings and ask what I want to do:** fix now, fix later, or proceed as-is

4. Address issues based on my decision

## Phase 7: Summary

**Goal:** Document what was accomplished.

1. Mark all todos complete
2. Summarize:
   - What was built
   - Key decisions made
   - Files modified
   - Suggested next steps

## When to Use This Workflow

**Use it for:**
- New features touching multiple files
- Features requiring architectural decisions
- Complex integrations with existing code
- Features where requirements are somewhat unclear

**Don't use it for:**
- Single-line bug fixes
- Trivial changes
- Well-defined, simple tasks
- Urgent hotfixes

## Notes

- Exploration on a large codebase takes time. That's expected — the thoroughness pays off in better understanding.
- If Phase 3 produces too many questions, be more specific in the initial request and provide constraints upfront.
- If the Phase 4 options feel overwhelming, trust the recommendation — it's based on actual codebase analysis. Pick the pragmatic option when in doubt.
- Phase 2 doubles as a way to learn your own codebase. Read the agent findings even when you think you know the code.

The Seven Phases

  1. Discovery — clarify what's actually being built and confirm understanding
  2. Codebase Exploration — 2–3 parallel agents trace similar features, architecture, and patterns; every file they identify gets read, not just summarized
  3. Clarifying Questions — every ambiguity, edge case, and integration question surfaces here, before any design work starts. This phase is explicitly not skippable.
  4. Architecture Design — 2–3 competing approaches (minimal-change, clean-architecture, pragmatic-balance) with trade-offs and a stated recommendation; you pick
  5. Implementation — starts only after explicit approval, following the chosen architecture and existing conventions
  6. Quality Review — three parallel review agents check simplicity/DRY, bugs/correctness, and convention adherence
  7. Summary — what was built, key decisions, files touched, suggested next steps

Tips & Best Practices

  • Answer the clarifying questions thoughtfully — Phase 3 exists specifically to prevent the rework that comes from unstated assumptions
  • Trust the architecture recommendation — it's built from actual exploration of your codebase, not a generic best-practice guess
  • "Whatever you think is best" still needs your confirmation — if you say this, you'll get a specific recommendation and a request to confirm it, not silent autonomy
  • Be specific in the initial request — more detail up front means fewer clarifying-question rounds later

When to Use This

Use it for: new features touching multiple files, features needing architectural decisions, complex integrations, requirements that are somewhat unclear.

Skip it for: single-line fixes, trivial changes, well-defined simple tasks, urgent hotfixes — the structure adds overhead these don't need.

Limitations

  • Exploration on a large codebase takes real time — that's the cost of the thoroughness, not a bug
  • Requires an existing codebase with patterns to learn from; less useful for pure greenfield work
